The order that came back.
RTO — return to origin — is an order that ships out but never arrives: refused at the door, an unreachable address, delivery attempts exhausted. It comes home, and you pay for the whole round trip.
RTO rate = orders returned to origin ÷ orders shipped
RTO rate 12%
at 12%, 120 orders come back a month — $1,200 in two-way shipping and handling, and $7,200 in revenue that never materialized.
Why COD makes it worse
An RTO is not a customer return. A return happens after delivery — the customer received the product, paid for it, and sent it back. An RTO never got that far: the parcel travelled out, failed — refused at the door, an address no courier could find, three missed attempts — and travelled all the way home. You pay the outbound leg, the return leg, and the repackaging, and if the product comes back damaged or out of season, you often eat that too. Nothing was sold, but money was spent as if it had been — which is why RTO quietly inflates your effective COGS.
Cash on delivery multiplies the risk, because nothing was paid up front. A prepaid buyer has money on the line; a COD buyer can change their mind for free at any point before the doorbell rings. In COD-heavy markets, failure rates of ten to twenty percent on cash orders are common, against low single digits on prepaid. The chargeback is its card-payment cousin — an order un-sold after the fact — but at least a chargeback does not ship twice.
How to cut it
Fight it before dispatch, not after. Validate addresses at checkout: postal codes that exist, phone numbers that answer, house numbers that are not blank. Confirm every COD order by WhatsApp or SMS before it ships, and treat silence as a no — an unconfirmed order is cheaper cancelled in the warehouse than refused at the door. Nudge buyers toward partial prepayment: a small deposit, or a modest discount for paying online, converts your riskiest orders into your safest. And keep a memory — a customer who has refused two parcels will refuse a third, so switch repeat offenders to prepaid only.
